Case study
From a 12-guest cabin to a 28-guest Smokies investment.
How strategic renovations, local expertise, and thoughtful hospitality helped transform a Sevierville vacation rental into a high-performing investment property.
Great vacation-rental management goes beyond managing reservations. Sometimes, it means recognizing a property’s untapped potential and helping an owner navigate the complex process of bringing that vision to life.
This Sevierville vacation rental is an example of that approach.
Drawing on the experience of the team behind Kindful, we worked alongside the owner to transform an existing cabin into a professionally operated, large-group vacation rental—expanding its guest capacity, upgrading its amenities, navigating local permitting and fire-safety requirements, and building a stronger hospitality operation.
The result was a substantially more capable property, with projected annual income of over $217,000 independently prepared by two established vacation-rental management companies.
The property
A Smokies cabin with untapped potential.
Located in Sevierville, Tennessee, near Pigeon Forge, Gatlinburg, and Great Smoky Mountains National Park, the property offered an attractive location and a strong foundation for a vacation-rental business.
But we saw an opportunity to do more.
The goal wasn’t simply to renovate the cabin. It was to reposition the property for larger groups, create a more memorable guest experience, and improve its long-term earning potential.

01
Expanding the property
Reimagining what the cabin could become.
The property’s original 12-guest capacity limited its ability to accommodate larger families and groups traveling together.
We helped the owner navigate a substantial renovation and expansion designed to unlock a different segment of the Smokies vacation-rental market.
The improvements included expanding the home’s square footage, adding bathrooms, creating additional sleeping accommodations, and introducing a private indoor heated pool.
But bringing that vision to life required more than construction.
It also meant working through the permitting, building-code, and fire-safety requirements associated with a substantially larger vacation rental.
That became one of the most important parts of the project.
02
Fire safety & compliance
Navigating sprinkler installation and the move to 28 guests.
Increasing a vacation rental’s occupancy from 12 to 28 guests is not as simple as adding beds.
Larger transient rental properties in Tennessee are subject to additional building and fire-safety considerations. The Tennessee State Fire Marshal classifies transient rental homes accommodating 13 or more occupants differently from qualifying smaller properties, and Sevier County requires approval and inspection when an owner seeks to increase an existing rental’s permitted occupancy.
For this property, that meant navigating a significant fire-protection project.
A commercial fire sprinkler system.
We helped the owner navigate the installation and permitting of a commercial fire sprinkler system as part of the property’s expansion.
This involved working through the requirements associated with the property’s new configuration and coordinating the process with the appropriate professionals and local authorities.
The sprinkler system was a major component of the renovation—not simply another amenity.
It represented an investment in guest safety and the property’s ability to operate in its expanded configuration.
From 12 guests to 28.
Alongside the sprinkler installation, we helped the owner navigate the Sevier County building permit process, occupancy requirements, and coordination with the Sevier County Fire Marshal’s Office.
The property subsequently secured an STR permit allowing up to 28 guests, together with its commercial sprinkler system and expanded sleeping accommodations.
12 → 28
Expanded permitted guest capacity.
For the owner, the result was a property positioned to accommodate a much broader range of group bookings.
For us, the project reinforced an important principle: thoughtful property management should consider the operational and regulatory requirements that make a property’s long-term success possible.
03
Revenue management
Reaching more guests. Making smarter pricing decisions.
The property’s transformation went beyond its physical improvements.
We also helped establish a more sophisticated revenue-management and distribution strategy.
Expanding beyond Airbnb.
The property initially relied exclusively on Airbnb.
We helped expand its distribution across multiple booking channels, creating additional opportunities for travelers to discover and reserve the cabin.
Dynamic pricing.
We implemented dynamic pricing to help the property respond to seasonality, booking demand, and changing market conditions.
Rather than relying on static nightly rates, the property’s pricing strategy could adjust as demand changed throughout the year.
The objective was to position the property to capture revenue opportunities while remaining competitive in the Smokies vacation-rental market.
04
Thoughtful hospitality
Building a five-star guest experience.
A great property is only part of the equation.
Consistent operations, dependable local support, and thoughtful guest communication are what turn a beautiful cabin into a memorable stay.
We helped establish the systems and relationships needed to support that experience.
Reliable local teams.
We helped the owner establish relationships with dependable, high-quality cleaning and maintenance professionals.
The goal was consistent property care, reliable turnovers, and timely attention whenever something needed fixing.
Thoughtful guest communication.
We implemented automated communication throughout the guest journey, including pre-arrival instructions, check-in information, and post-stay follow-ups.
This helped guests receive important information at the right time while reducing the day-to-day operational burden on the owner.
A reputation built through hospitality.
The property went on to earn recognition through its Airbnb hosting performance.
- 80+ Five-star guest reviews
- Guest Favorite Airbnb distinction
- Superhost Hosting recognition
The property earned more than 80 five-star guest reviews, Airbnb’s Guest Favorite distinction, and Superhost status for the hosting account.
These accomplishments reflect the importance of consistent hospitality, reliable operations, and attention to the details that shape every stay.
It was perfect! some places you can tell they are doing it just for profit, and some places really care about your stay! This place was perfect!
You went above and beyond for us and it will not be forgotten. We will definitely be returning soon!
Quite possibly our favorite Airbnb space that we’ve stayed in during the 12 years or so that we’ve been on Airbnb!. Thank you again for the hospitality!
05
Investor-focused management
Looking beyond rental income.
A vacation rental is both a hospitality business and a real estate investment.
We believe thoughtful management should recognize both sides.
As part of our work with the property owner, we helped arrange a fully engineered cost segregation study through R.E. Cost Seg.
The study provided detailed analysis and documentation of eligible property components to support the owner’s depreciation and tax-planning discussions with their tax professional.
A cost segregation study can help qualifying real estate investors identify assets eligible for shorter depreciation schedules, potentially accelerating deductions. The actual tax treatment and financial benefit depend on the owner’s circumstances.
By helping the owner navigate this process, we supported a broader approach to the property’s financial performance—not simply its booking revenue.
The results
A transformed property. Independently projected at over $217K annually.
Following the property’s renovations and repositioning, two established vacation-rental management companies independently prepared projected annual income figures.
These projections were not produced by Kindful.
They were prepared by third-party property management companies evaluating the property’s income potential.
$220,052
AvantStay
Projected annual income

Unwind
Projected annual income
The assessments provided an independent perspective on the earning potential of the transformed property.
Importantly, these numbers represent projected annual income, not actual revenue earned or guaranteed financial results.
Together with the property’s expanded guest capacity, upgraded amenities, improved operations, and established guest reputation, the projections illustrate the scale of the opportunity created through the renovation and repositioning.
The Kindful approach
Great management looks after the whole investment.
This project reflects the philosophy behind Kindful.
We believe vacation-rental owners deserve more than someone to manage calendars and coordinate cleaners.
They deserve a team that understands the property, recognizes opportunities, anticipates problems, and approaches every decision with the owner’s long-term interests in mind.
Sometimes that means improving the guest experience.
Sometimes it means implementing a better revenue strategy.
And sometimes it means helping an owner navigate the complicated process of expanding a property, installing a commercial sprinkler system, and securing approval for a significantly larger guest capacity.
That’s the kind of thoughtful, hands-on management we believe owners deserve.
See what Kindful could do for your property.
Every vacation rental is different. We’d love to learn about yours and explore opportunities to improve its guest experience, performance, and revenue potential.
This case study reflects the management experience of the team behind Kindful with a specific property and is not a guarantee of future performance. Income figures represent independent third-party projections.
